AI Implementation: The 6-Week Plan for Your Business

When I talk to managing directors about AI implementation, I almost always hear the same sentence: That would take at least half a year for us. Sometimes a year. Sometimes “we’re not ready yet.”

I understand this caution. If you look at experience reports from enterprise AI projects, you’ll find timelines of 12 to 24 months, six-figure budgets, and a success rate hovering around 50 percent. According to a McKinsey study, roughly 70 percent of all digital transformation projects fail — not because of the technology, but because of the execution.

The truth is: These numbers describe projects that were set up wrong. Too broad, too abstract, too far removed from day-to-day operations. If instead you take a concrete process, understand it, automate it, and then layer AI on top, you don’t need 12 months. Six weeks are enough for the first measurable result.

Not six weeks to the perfect solution. Six weeks to a working system that takes over real work and delivers real numbers. That’s a relevant distinction.

In this article, I present the roadmap that we use at Exasync ourselves and offer to our clients. Six weeks, each with concrete tasks, deliverables, and the pitfalls we know from firsthand experience.

What Needs to Be in Place Before the Six Weeks Begin?

Before you can start week 1, you need four things. Without these prerequisites, you’ll lose the first two weeks to organizational overhead — and that’s one of the most common reasons AI projects blow their timeline.

Checklist: Prerequisites for the 6-Week Plan

  • Project owner named: One person who can make decisions. Not a committee, not a steering group — one person. Ideally someone who knows the process to be automated and has budget approval or can get it quickly.
  • Candidate process identified: You don’t have to have chosen the perfect process. But you should know which process consumes the most time or produces the most errors. Typical candidates: order processing, reporting, customer communication, invoice verification.
  • System access secured: The involved systems (ERP, CRM, email, cloud storage) must be accessible. This sounds trivial but in practice often costs two weeks — because IT needs to create tickets, VPN access is missing, or API documentation is outdated. Sort this out beforehand.
  • Budget approved: A typical 6-week project runs between EUR 8,000 and 25,000. Plus ongoing costs of EUR 500 to 1,500 monthly for infrastructure and AI API usage. If this range isn’t approved, don’t start.

If these four points are in place, you’re good to go. If not, invest one or two weeks in preparation rather than having idle time later in the project.

How Does Week 1 Work — and Why Is the Current-State Analysis So Critical?

The first week has a single goal: Understand what actually happens. Not what the org chart says, not what the process documentation claims — but what employees actually do every day.

Tasks in Week 1

  1. Process shadowing: Sit next to the employees who execute the process. Observe every single step. Note times: How long does order entry take? How long does searching in the ERP take? How often do they switch between systems?
  2. System mapping: Document all involved systems, file formats, and interfaces. Which ERP is running? Which version? Is there an API or just a web interface? Which data flows where?
  3. Bottleneck identification: Where does it get stuck? Which steps take disproportionately long? Where do the most errors happen? These bottlenecks become your automation priorities later.
  4. Volume capture: How many transactions per day, week, month? What’s the error rate? What does an error cost? You’ll need these numbers later for the ROI proof.
  5. Documentation: Put everything in writing — screenshots, timestamps, system list. The result is a current-state report that serves as the basis for all subsequent weeks.

Deliverable Week 1

A current-state report with: process description (step by step), system landscape map, time measurements, bottleneck analysis, and volume numbers. Length: 10 to 15 pages, no novel.

Required Resources

Access to the involved employees (about 4 to 6 hours of their time), system access, a contact person on the client side.

Typical Pitfall

Employees describe the process as it should be — not as it is. That’s why shadowing is so important. Between what someone explains in a meeting and what they actually do at their screen, there are often worlds of difference. The workarounds, the side Excel files, the manual corrections — all of that only comes out when you watch.

How Do You Prioritize the Right Processes in Week 2?

After week 1, you have a detailed picture of the current state. Now you need to decide: Which process gets automated first? This decision is more important than many think. The wrong candidate can jeopardize the entire project.

Tasks in Week 2

  1. Process scoring: Rate each candidate process on three criteria: automation potential (How much can be automated?), business impact (How much time and money does it save?), technical feasibility (Are there APIs? Is the data structured?).
  2. Prioritization: The processes with the highest score go first. Rule of thumb: Start with a process that has high volume, is clearly structured, and where errors are directly measurable.
  3. Technical feasibility check: For the winning process: Can we access the source systems? Is there an API or do we need to scrape? What does the data look like? Are there exceptions that need special treatment?
  4. Architecture draft: A rough sketch of the target system. Which components are needed? Where do they run? How do they communicate? No 50-page requirements document — one page is enough.

Deliverable Week 2

Prioritized process list with scoring, architecture sketch for the first automation candidate, technical feasibility confirmation (or a reasoned “Not possible because...”).

Required Resources

API documentation for the involved systems, test access to staging environments (if available), 2 to 3 hours with the project owner for prioritization.

Typical Pitfall

Choosing the process that sounds most “exciting” instead of the one that delivers the most value. AI implementation is not an innovation project — it’s an efficiency project. Save the fancy use cases for later and automate the most boring, repetitive process you have first. The ROI there is almost always the highest.

What Happens in Weeks 3 and 4 — the Core of Implementation?

Now we build. Weeks 3 and 4 are the technical core of the project. This is where the automation that will later do the actual work takes shape.

Tasks Week 3

  1. Workflow construction: The actual automation logic gets implemented. In our stack, this usually means: n8n workflows that transport, transform, and validate data between systems. The workflow covers the main process — the 80 percent of cases that follow the same pattern.
  2. API integrations: Connecting to source and target systems. REST APIs, webhooks, database connections. Each integration is tested individually before being wired into the overall workflow.
  3. Data parsing and transformation: Very few data sources deliver data in perfect format. PDFs need parsing, emails need structuring, CSV files need cleaning. This step almost always takes longer than expected.

Tasks Week 4

  1. Error handling: What happens when an API is unreachable? What if the input data is incomplete? For every error path, a fallback is defined — when in doubt, an escalation to a human operator.
  2. Testing with real data: The workflow runs not with test data but with real transactions from daily operations. In parallel with the manual process, without replacing it. This way you can see whether the automation delivers the same results.
  3. Fine-tuning: Smoothing edges, optimizing runtimes, handling edge cases. Experience shows the first pass covers 75 to 85 percent of cases. By the end of week 4, it should be 90 percent.

Deliverables Weeks 3 and 4

Working automation workflow (running in parallel with the manual process), test report with processing rate and error log, documented fallback paths.

Required Resources

Development environment (n8n instance, database access, API keys), test data from the live system, regular exchange with the department (30 minutes daily is enough).

Typical Pitfall

Perfectionism. Weeks 3 and 4 are not for covering 100 percent of all cases. They’re for automating the main load and having a clean escalation path for the rest. Anyone who tries to handle every exception in the first version needs not 6 weeks but 6 months.

A second classic: The API documentation doesn’t match reality. Build in buffer for systems whose interfaces work differently than documented. That’s more the rule than the exception.

Why Does AI Come Only in Week 5 — and Not Earlier?

This surprises many: In a project called “AI implementation,” the artificial intelligence doesn’t come in until the second-to-last week. There’s a good reason for this.

Putting AI on a chaotic process is like installing a navigation system in a car without a steering wheel. The automation from weeks 3 and 4 creates the foundation: clean data, defined workflows, working integrations. Only now does it make sense to integrate GPT, Claude, or another language model.

Tasks in Week 5

  1. Define AI decision points: At which points in the workflow is human judgment needed? Those are your AI candidates. Examples: classifying and routing incoming emails, interpreting unstructured documents, detecting anomalies in data, generating draft replies for customer inquiries.
  2. Prompt engineering: For each AI task, a prompt is developed that delivers reliable results. This isn’t a one-time thing — good prompts go through 10 to 20 iterations before they work reliably.
  3. Confidence scoring: The AI doesn’t just output a result but also a confidence score. If this falls below a defined threshold (e.g., 85 percent), the case is escalated to a human. This prevents the AI from making wrong decisions.
  4. Integration into the workflow: The AI components are built into the existing n8n workflow as nodes. This means: The AI doesn’t replace the workflow — it augments it at the points where rule-based logic is no longer sufficient.

Deliverable Week 5

AI-enhanced workflow with defined decision points, tested prompts, confidence thresholds, and documented escalation path.

Required Resources

API access to an AI model (OpenAI, Anthropic, or a self-hosted model), budget for API costs during the testing phase (typical: EUR 50 to 200), at least 100 real test cases for validation.

Typical Pitfall

Letting the AI decide too much. In the first version, AI should only be used where it provides a clear advantage. Everything that can be solved with simple rules (if/then/else) doesn’t need a language model. AI API calls cost money and time — every unnecessary call worsens both the economics and the response times.

What Makes Good Monitoring in Week 6 — and What Comes After?

Week 6 is the week the system goes into production. And simultaneously the week that gets underestimated most often.

Tasks in Week 6

  1. Set up monitoring dashboard: A dashboard showing the key KPIs at a glance: processed transactions per hour, error rate, average processing time, AI confidence scores, escalation rate. We run this through Supabase — a real-time database with built-in dashboard capabilities.
  2. Configure alerting: Automatic notifications for error rates above 10 percent, for system outages, for unusual volume changes. Nobody should have to stare at a dashboard all day — the system reports when something’s wrong.
  3. Harden error handling: Experience from the test runs in weeks 4 and 5 feeds in. Known error patterns get automatic corrections. Unknown errors are cleanly logged and escalated.
  4. Go-live and end parallel operation: The manual process is shut down or reduced to escalation cases only. Automation takes over regular operations.
  5. Create ROI report: Compile the numbers: How much time does the automation save? How has the error rate changed? What are the actual operating costs? This report isn’t just for management — it’s also the basis for deciding which process comes next.

Deliverable Week 6

Production system with monitoring, documented operating manual, ROI report with before-and-after comparison, recommendation for next automation steps.

Required Resources

Hosting infrastructure for continuous operation, defined escalation path (Who handles cases the AI can’t solve?), 2 hours for the ROI presentation with management.

Typical Pitfall

Treating go-live as the end of the project. Week 6 is the beginning, not the end. Every automated system needs ongoing maintenance: model updates, adjustments to changed input data, performance optimization. Plan for 4 to 8 hours monthly for maintenance — or have your AI partner handle it.

What Comes After the 6 Weeks?

Once the first process is running and the ROI is proven, three paths are open:

  1. Horizontal scaling: Apply the same automation approach to additional processes. The second process typically goes live in 3 to 4 weeks because the infrastructure is in place and the team is experienced.
  2. Vertical deepening: Further optimize the first process — cover more edge cases, refine AI decisions, push the processing rate from 90 to 97 percent.
  3. Cross-departmental expansion: When marketing, sales, accounting, or logistics see the success of the first automation, the requests come on their own. Then it’s time for a company-wide AI concept.

What Does the 6-Week Plan Cost — and What Can Go Wrong?

Budget Calculation

A typical 6-week project falls within this range:

Current-state analysis (Weeks 1-2): EUR 2,000 – 5,000. Depending on process complexity.

Automation (Weeks 3-4): EUR 4,000 – 12,000. Main cost driver: number of system integrations.

AI integration (Week 5): EUR 1,500 – 4,000. Depending on decision points.

Monitoring + go-live (Week 6): EUR 1,000 – 3,000. Including dashboard and alerting.

Total (one-time): EUR 8,500 – 24,000.

Ongoing costs (monthly): EUR 500 – 1,500 for hosting, AI API, monitoring, maintenance.

These numbers are realistic for a mid-market company with a clearly defined process. If you need to integrate three systems, you’re closer to the upper end. If it’s “just” email processing with one target system, closer to the lower end.

For comparison: A single employee who manually handles the same process 20 hours per week costs you EUR 4,000 per month or EUR 48,000 per year at EUR 50 total cost per hour. The break-even for a EUR 15,000 project is therefore under 4 months.

Risk Matrix

API change at the source system (Probability: Medium, Impact: High): Versioned API calls, monitoring for error rate spikes, fallback to manual processing.

Insufficient data quality (Probability: High, Impact: Medium): Validation layer before processing, cleanup scripts, escalation for unknown formats.

AI hallucinations / wrong decisions (Probability: Medium, Impact: High): Confidence scoring, human review at low scores, regular spot-check audits.

Employee resistance (Probability: Medium, Impact: Medium): Early involvement, demonstrate benefits (“less typing work”), don’t communicate it as headcount reduction.

Timeline slip due to missing access (Probability: High, Impact: Medium): Secure all access before project start (see checklist above), build in 3-day buffer.

Scope creep (Probability: High, Impact: High): Have a clear scope document signed in week 2, evaluate changes only after week 6.

AI API costs higher than expected (Probability: Low, Impact: Medium): Define token budget per transaction, rule-based pre-sorting (AI only when needed), cost monitoring from day 1.

None of these risks is a project killer — provided you know about them beforehand and have a countermeasure ready. The worst that can happen is a delay of two to three weeks. The most likely outcome: The processing rate sits at 88 instead of 95 percent in week 6, and you need another one to two weeks of fine-tuning. No drama.

Is the 6-Week Plan Realistic — or Just a Promise?

I’m not going to answer with “Yes, of course.” Instead, here’s the honest assessment.

The 6-week plan works when three conditions are met:

  1. The process is clearly defined. Order processing with 50 PDFs a day — yes. A “transformation of the entire supply chain” — no. Not in six weeks.
  2. Decision paths are short. If every approval wanders through committees for three weeks, it doesn’t fit the timeline. The project owner must be able to make decisions in hours, not weeks.
  3. Expectations are realistic. After six weeks, you have a working system that automatically handles 85 to 95 percent of cases. You don’t have the perfect enterprise solution for the next ten years. That comes later, iteratively, building on what was created in the six weeks.
